6 Steps to Inbox Zero For Sales Leaders (Even With 100+ Daily Emails)

The key to email management isn't working faster – it's having a system. Here's mine:

1. The Three-Inbox Set-up

Create a three-inbox system. Doing so will allow you to get to inbox zero in your main inbox - while segmenting what needs action or review.

  • PRIMARY (this is your main inbox)

  • ACTION (action required today)

  • REVIEW (not urgent, but needs to be reviewed)

Here’s how to set this up.

2. The Morning Inbox Sprint

Block 8:00-8:15 AM for email processing. No meetings, no calls, no interruptions. This dedicated time prevents email from bleeding into your entire day.

Key rules:

  • Add a 15-minute recurring block for this M-F

  • Don't check email before this time

  • Process to zero during this hour

  • Use the 2-minute rule: If it takes less than 2 minutes, do it now

3. The Decision Diamond

For each email, make one of four decisions:

  • Delete it (archive)

  • Do it (if under 2 minutes)

  • Delegate it

  • Defer it (to ACTION or REVIEW)

No exceptions. No "marking as unread for later."

4. The Template Treasury

Create response templates for:

  • Meeting requests

  • Status/deal updates

  • Common questions

  • Delegation requests

This cuts response time in half.

5. The Notification Detox

Turn off all email notifications:

  • Mobile Alerts

  • Desktop pop-ups

  • Badge icons

Check email at set times, not whenever it arrives.

Pro-tip: Use Boomerang (Gmail here or Outlook here) to automatically pause your inbox and deliver only during your processing blocks.

6. The Daily Double-Check

Schedule 2 more recurring daily blocks:

  • 12:00 PM: 15-minute quick process

  • 4:30 PM: 30-minute Final cleanup

Often you won’t need the full time because of The Morning Inbox Sprint.
